The Role of Communication In Lean


Communication is the glue that binds an organization together but you can’t assume that several announcements and a note on the notice board is sufficient to get the story out.
However, when employees feel connected to the company mission or feel their work is contributing to a goal that is greater than profits, they feel like their work has purpose. A sense of meaning is priceless and costs nothing for an employer to cultivate.

Good communication is vital. Reasons for change must be explained beforehand. Clear communication is the best investment, since resistance is often due to misinterpretations, half-truths, and rumors that recede the change. Easy to understand written and verbal communication should reach all layers of the company.

Communication is a key ingredient for empowerment. Give every employee equal and direct access to information. Many companies have developed a trickle-down style of communication that alienates those employees who may not be "in the loop."

Let them in on what is going on within the company as well as how their jobs contribute to the big picture. When you keep you employees informed they tend to feel a greater sense of worth. Keep communication hopeful and truthful – do not be afraid to share bad news, instead be more strategic about how you deliver it. The more informed employees are and the more communication is open, honest, direct and complete, the more likely employees are to feel empowered and connected to the daily operations and overall goals of their company.

Open communication is at the center of Lean and Respect for People. Employees need to know what is expected of them and how they’re performing. Visual displays such as scoreboards, scheduling charts, team communication boards, and recognition displays all help to keep information flowing between employees, departments and upper management.


Developing advanced communication skills begins with simple interactions. Communication skills can be practiced every day in settings that range from the social to the professional. New skills take time to refine, but each time you use your communication skills, you open yourself to opportunities and future partnerships.

Lean Quote: Courage to Start, Courage to Succeed

On Fridays I will post a Lean related Quote. Throughout our lifetimes many people touch our lives and leave us with words of wisdom. These can both be a source of new learning and also a point to pause and reflect upon lessons we have learned. Within Lean active learning is an important aspect on this journey because without learning we can not improve.

When things are difficult, unknown, and perhaps unattainable we may turn the other direction. We must find the inner strength to overcome these perceived barriers. History has proven time after time that the power of a thought is the beginning for actions that will alter the future positively. Understanding this, and having the courage to keep going even in the face of all obstacles, allows us to accomplish anything we want.

Courage means trusting yourself to overcome your fears and doing what you are afraid to do. Courage increases conviction and inspires others to confront their fears.

It takes courage to be a change agent, to rise up and lead the way when others are filled with fear. It takes courage to walk in a different direction when others walk along a contrasting path. Most important, it takes courage to drive persistence to overcome resistance…to find comfort outside your comfort zone when the promise of reward is ambiguous.

If courage is the fuel that gets the engine going, commitment is the will to keep filling the tank, to see things through no matter how dire the situation may seem. Not that the will to see things through is simple at all. It requires attention to detail, passion for the craft of making change, and a zealous, unwavering dedication to achieving an outcome, no matter what the odds, risks, obstacles and challenges along the way.


I have learned is that the entire workforce wins when everyone shows up to work each day with more courage.  With less fear and more courage, workers take on harder projects, deal better with change and speak up more willingly about important issues. In short, courageous workers try more, trust more and tell more. As a business leader and entrepreneur, your job is to put courage inside of people— to encourage them.

The Language of Lean is Visual


A Visual Factory is the language of the Lean production system. Without it we can’t see the wastes in our factory, which are the greatest source of potential improvements in customer service and business performance. Visuals ensure that what is supposed to happen happens on time, every time by everyone involved.

Visual Factory (or Visual Management) refers to a lean tool that results in more than just a pretty workplace. 5S is the foundation for Visual Factory specifically in the areas of cleanliness, order, and discipline, but it doesn’t stop there. However, true Visual Factory goes beyond a clean, well organized factory; it’s a company-wide “nervous system” that allows all employees to understand how they affect the factory’s overall performance.

A Visual Factory provides a clear and common understanding of goals and measures of the business. With this information employees are able to align their actions and decisions with the overall strategic direction of the company. It is also an open window to factory performance, and it provides the same unbiased information to everyone, whether owner, manager, operator, or visitor.

The goal in Visual Factory is to create a “status at a glance” in the workplace. This refers to an operating environment where anyone can enter the workplace and:
See the current situation (Self-explaining)
See the work process (Self-ordering)
See if you are ahead, behind or on schedule (Self-regulating) and
See when there is an abnormality (Self-improving)

Visual Factory techniques can be used in a variety of ways. This offers an unlimited number of opportunities creating a significant variation in the actual application of Visual Factory.

There is irrefutable evidence that a “shared vision” is critical to the success of today’s businesses. Visual Factory communicates the “shared vision” along with an understanding of how each individual should contribute toward that success.



In the game of baseball why do fans repeatedly look at the scoreboard when the action is clearly on the field? The scoreboard answers important questions about the status of the game. It tells us how our team is doing in relation to the goal, to win the game! Visual Factory is the scoreboard for our business.

Lean Quote: Actions Speak Louder Than Words

These can both be a source of new learning and also a point to pause and reflect upon lessons we have learned. Within Lean active learning is an important aspect on this journey because without learning we can not improve.

Actions speak louder than words! An expression where doing what you say you will do is a greater determinant of behavior and character. People can say anything, but when what they say and do are contrary, it’s easier to judge by what is done instead of by what is said.

For leaders, action is one of the most important traits they can embody.  Taking action means getting things done.  It means seizing the initiative.  It conveys momentum, and energy, and creating something new, something that didn’t exist before.  And this excites followers and others who understand that going towards something is always better than sitting around staring at the wall.

Often managers spot a chance to do something valuable for their company, but for some reason, they cannot get started. Even if they begin the project, they give up when they see the first big hurdle. The inability to take purposeful action seems to be pervasive across companies. Managers tend to ignore or postpone dealing with crucial issues which require reflection, systematic planning, creative thinking, and above all, time.

If you do nothing, nothing changes. Things at rest have a tendency to remain at rest. Be aware of items that stall your action. It's better to have a 50-percent improvement right away than it is to take no action and hope for a 100-percent improvement sometime in the future.

The only cure for inactivity is action. That’s why the first step in creating a successful culture of execution is creating a bias toward action. People who make things happen need to be praised and rewarded. People who don’t should be coached to change, or weeded out. Failure cannot be unduly punished. Unless people feel free to make mistakes, they will not feel free to take bold actions.


In the end, taking action is simple.  You do or you don’t.  The hard part comes when we introduce doubt, fear, concern about what others will say (or not say) and the outcome being failure.  If you have a great idea, why not take action?  What will happen if you fail?  You’ll learn from the failure and perhaps, have even more great ideas.  You’ll also be taking action and not just merely talking about it.

Empowering Employees is About Coaching Not Managing


Employee empowerment has been described and defined in many ways but is generally accepted as: the process of enabling an employee to think, behave, act, react and control their work in more autonomous ways, as to be in control of one’s own destiny.

Empowerment may not be a new concept to you, but many organizations experience problems because they don’t know how to ‘live it’. Most corporations, however, fail to recognize and empower their most important assets: employees. Empowerment in the workplace is an often-misunderstood concept. Employee empowerment is a term that many managers and organizations think they understand, but few actually do, and even fewer really put into practice.

Many managers feel that by empowering employees, they relinquish the responsibility to lead and control the organization. This is not the case. Empowerment is actually a culmination of many of the ideas and tenets of employee satisfaction.

The best way to empower employees is not to manage them. Coach them to success. This is a process of developing their skills and providing them specific feedback to meet high standards. Employees want to be on the same team with their bosses.

Empowering employees is the ongoing process of providing the tools, training, resources; encouragement and motivation your workers need to perform at the optimum level. If your organization is looking for a way to speed processes and still produce quality materials and services, focus on employee empowerment. When you show an employee you trust them, and give them timely information and the authority to find solutions, they will be able to solve problems and provide solutions more rapidly than someone without that empowerment.

Employee involvement cultivates an atmosphere of collaboration, increases retention of talented staff, and intensifies dedication and commitment. Employees develop a sense of ownership over proposed changes when they are involved.  Employee engagement can not only make a real difference, it can set the great organizations apart from the merely good ones.

The lack of ongoing employee involvement at the shop-floor level has been identified as a major reason for the non-sustainability of Lean in the organization. When there is a lack of staff involvement, and management fails to seek employee input on critical decisions, employees may feel dejected and detached from the organization.

Effective employee empowerment not only has positive implications for employee satisfaction, but also many other organizational facets. Empowerment of employees results in increased initiative, involvement, enthusiasm & innovation. From large corporate giants to a small business operation, this concept holds true. This is because; empowerment caters to an important human need which is common to any employee, regardless of work setting. This is the need for recognition and self-actualization.


Empowerment is a desirable management and organizational style that enables employees to practice autonomy, control their own jobs, and use their skills and abilities to benefit both their organization and themselves.

Getting the Most Value From Your Conference


ASQ’s annual World Conference for Quality and Improvement (WCQI) will be held
May 4-6 in Nashville, Tennessee (and, yes, you can still register). Julia McIntosh of ASQ Communications asks the Influential Voices about the value of conferences.

Sharing with like-minded people who have various experiences can create a support network for continuous improvement and learning. Professional groups that share your interest in a particular topic, offer a great forum to learn and share. Special interest groups within these groups can offer further topic specialization and can be a tremendous way to learn or be mentored.

Industry associations and trade organizations offer a variety of training options, including conferences, seminars, certifications and more. There may be a cost associated with some of this training, and access to some of the resources may require membership.

By attending conferences, trade shows, and workshops you can find quality teachings. Guest speakers entertain, educate and inspire their audiences through motivational and informational presentations. They are particularly good for networking with others that you can learn from and share with.
There are some tips you should consider to make the most out of your conference experience.

1. Before the conference.
As Dr. Stephen R. Covey (author of the international bestseller The 7 Habits of Highly Effective People) would advise: “Start with the end in mind.” Make concrete connections between the value the conference represents and your personal and professional goals. Outline several detailed goals that you are committed to and keep them in mind throughout this process. Explore the conference schedule. Be selective and strategic about your planning schedule. Begin by focusing on areas relevant to your interests.

2. Attend the sessions, listen, and learn.
Remember the focus of the conference. Whether it’s to meet new people with common interests or take advantage of being in a learning environment. Come prepared to learn. Listen to peers in conversations. Attend and participate in sessions. Soak up what you hear and learn to improve your business or yourself.

3. Network, Network, Network.
Conferences are a great opportunity to meet new people who have your similar interests, new and different ideas and great feedback for your business. Have a positive attitude, a stack of business cards ready to mingle, strike up conversations and start meaningful relationships.

4. Distill every talk down to one key takeaway.
Every presenter at a conference has his or her own style. Some people tell a story, sometimes there is a video or set of images, and sometimes there is a full slide presentation. Given our short memories and the great amount of stimuli, it is important to distill each presentation down to a central point. After each presentation, ask yourself what struck you, what did you learn? Perhaps there was a specific tip that you could adapt in your own work - or some piece of counter intuitive advice that really resonated.

5. Follow-up.
Organize any materials that you collected at the conference. Make a list of the new things you learned at the conference and write down one strategy for each idea that outlines how you’ll incorporate what you learned in your daily work. Write up a summary of what you learned at the conference and share it with your supervisor. Offer to present a session or workshop on a particular topic to your co-workers. Follow up with any new contacts you made at the conference to continue the discussion.

Lastly, you should review the conference. While it is fresh in your mind, consider what worked well and what didn’t. Think about what you’d do differently if you attended again. Make a few notes for yourself that you can refer to when planning to attend again.

Lean Quote: The Important Thing is Not to Stop Questioning

These can both be a source of new learning and also a point to pause and reflect upon lessons we have learned. Within Lean active learning is an important aspect on this journey because without learning we can not improve.

One of the most important benefits of being a curious person is that you will become very open-minded towards new ideas, interests and adventures. Being curious helps you to approach challenging tasks or problematic situations in a positive, curious way rather than steadily visualizing the associated fears towards a task.

By being curious, you will be:
  • More open minded
  • Increasing your awareness of the world around you
  • Enhancing your chances of new experiences
  • Learning new things
  • Building your confidence
  • Improving your job performance

So how can you be more curious?  The following 5 tips are a good place to start:

Question relentlessly. A sure way to dig deeper beneath the surface is asking questions: What is that? Why is it made that way? When was it made? Who invented it? Where does it come from? How does it work? What, why, when, who, where, and how are the best friends of curious people. Questions keep your mind engaged.

Keep an open mind. Be open to learn, unlearn, and relearn. Some things you know and believe might be wrong, and you should be prepared to accept this possibility and change your mind.
This is essential if you are to have a curious mind.

Don’t take things as granted. If you just accept the world as it is without trying to dig deeper, you will certainly lose curiosity. Never take things as granted. Try to dig deeper beneath the surface of what is around you.

Read books, blogs, etc. Reading new things is another way to feed your curiosity and develop it. Reading is a great way to continue learning as much as you can. You might like to focus on just one thing but you should be open to as many different topics and things as possible when it comes to reading. This can help you build your curiosity even further.


Be enthusiastic! Enthusiasm will allow you to be by far more interested in a certain topic than without it. You can become enthusiastic by associating fun and joy with the tasks you have to perform, rather than expecting them to be a waste of time or irrelevant for you.
