Set SMART Goals in the New Year

Happy New Year! For many of us, the turn of a new year involves reflecting on how far we’ve come in the past 12 months and planning for the next. Often, that involves setting goals.

Setting goals is the best way to meet your objectives. Without goals, you are just flying by the seat of your pants with no direction or idea if you are on the right path.

Sticking with anything new is difficult. Too often, people set goals that are vague and unrealistic. Not only does this lead to frustration, but it also decreases the likelihood of actually achieving the goal.

Rather than capitulating to our shortcomings, try using Lean skills instead. Transforming an ambiguous goals into a SMART goal can help.

So, make sure your goals are:

Specific, simple, and clear. For example, use one action verb. Remember, the greater the specificity, the greater the measurability.

Measurable. Goals and targets should include numeric or descriptive measures that define quantity, quality, cost, etc. Goals should be written to answer, “How will you or others know when the goal has been successfully met?” The more precise you are about what you want to get done, the easier it will be to see what and how much was accomplished.

Achievable, realistic, and attainable. You should feel challenged by the goal (a 10-mile run in 6 months), but not that it is out of reach (a full marathon, tomorrow!).

Relevant.  Consider the following questions: is this the right time for this goal? Is this goal worthwhile to you?

Time-bound. Deadlines make things happen. For new year’s resolutions, this part is simple—it’s by the end of 2020! If you have a big goal that will take years to achieve, what is a 1-year milestone to aim for by the end of 2020? If you need more deadlines, what are milestones to aim for in each month or each quarter of this year?

Having goals like this can make you more accountable and the act of writing them this way has value, too. Thinking through what specifically you hope to change, to what degree, and why it’s relevant to you helps you set a goal that is meaningful—and those are the goals you stick with!

Lean Quote: Keep Your New Year’s Resolutions With SMART Goals

On Fridays I will post a Lean related Quote. Throughout our lifetimes many people touch our lives and leave us with words of wisdom. These can both be a source of new learning and also a point to pause and reflect upon lessons we have learned. Within Lean active learning is an important aspect on this journey because without learning we can not improve.

Making and breaking New Year’s resolutions is so common it’s become a cliche.

But the trouble with your resolution isn’t you. It’s the resolution itself. Many are vague or too general. They don’t give you a plan to ensure you get what you want out of it.

If you want to stick to your resolutions this year, shift your thinking. Instead of making general resolutions to eat healthier, spend more time with family, or quit smoking, set a SMART goal.

SMART is an acronym that stands for:

Specific

Measurable

Attainable (or achievable)

Relevant

Time-bound

Think of a SMART goal as a map that can help you get what you want, whether you’re looking to improve your health, finances, professional life, or personal life.

The best thing about SMART goals is that they’re things you can attain provided you stick to the plan and don’t give up. Even if you get sidetracked, you can adjust your goal to get back on track.

When you set SMART goals, you gain a better understanding of what matters to you and what you want to get from life. Once you start thinking about relevant and attainable goals, you can weed out the resolutions that sound good on paper but aren’t going to get you where you want to be.

10 Resolutions Leaders Should Make in the New Year



If you’re like many leaders, you’re busy making resolutions this week. I think that’s a great idea.

Here are ten ideas to get you started. Sticking to even one of these resolutions in the new year will make you a better leader, but you might be surprised at how valuable they'll be outside the workplace.

1. Embrace Accountability

Accountability is an oft-misunderstood concept. The most common misconception is that accountability is a negative factor that people must be held to. However, in its truest form, accountability is a healthy force that should be embraced.

Make this the year of embracing accountability and better leadership by giving your team the autonomy they need to approach problems in a way that they feel they can take genuine ownership over them. Watch them transition into happily accepting accountability for their responsibilities, and leave the managerial pressure back in the past. Reframe accountability in your workplace to be a powerful and positive force.

2. Build Trust

Trust is absolutely vital to the success of any relationship, and it's a two-way street. You need to know you can trust your employees to do their best every day, and they need to trust the decisions you make are in the best interest of the team.

In order to give employees the autonomy they require to truly embrace accountability, you have to trust them. Before your team can truly dedicate themselves and be fully engaged, they need to trust you.

3. Be a Better Communicator

A good leader needs to express themselves clearly. Without establishing healthy communication with your team, you will never be able to achieve your most ambitious goals. Think of it this way; you can’t possibly express yourself and listen at the same time. You need to be a good listener to become a facilitator and vice versa.

Be completely present when you are engaging in conversation with others. Don’t let technology or other people distract you — make eye contact, put down any phones or other objects, and give that person your full attention. Give them time to speak, and take the time to reflect on what has been said and thoughtfully provide a response.

4. Break Down Barriers

All kinds of barriers exist in the workplace. Physical barriers like walls and distance combine with less physical, but still very real barriers like time, hierarchy, technology, communication, and culture. This can be the year of the sledgehammer—breaking down barriers wherever they stand, and becoming a better leader because of it.

 

5. Develop Employees

Most people want to learn and grow their skills at work. Encourage experimentation and taking reasonable risk to develop employee skills. Get to know them personally. Ask what motivates them. Ask what career objectives they have and are aiming to achieve. You can make their career. In order to get the most from your employees, you need to invest time and resources in their development. Annual performance reviews simply aren’t enough. Make a point to sit down with each employee on a monthly basis (or more frequently, if possible) and provide them with specific feedback and areas of improvement.

6. Be a More Strategic Leader

If you’re like many other managers and executives, you struggle to balance short- and long-term priorities, and need to be able to move strategies past the goal-setting stage and into the transformational stage.

Whether or not you feel strongly about New Year’s Resolutions, a brand new year is an excellent time to evaluate your current leadership style and identify opportunities to enhance your skills.

7. Get Comfortable With Your Discomfort

If you really want to lead and create impact, you're going to have to get comfortable with your discomfort — comfortable with confronting the things you may not want to address head on, comfortable saying "no" to things that don't line up, and comfortable with saying "yes" to things that do but that stretch you. Your comfort with discomfort is proportional to how far you can lead.

8. Spend Less Time In Meetings

Meetings are often the enemy of your real work. The reason you work evenings and weekends is because you didn’t get your work done during the day, in great likelihood because you were in meetings.

Time is precious and let’s face it, literally no one wants to spend any more time than is necessary in a video call anymore. Team meetings are necessary to keep work on track, give quick feedback and guidance, answer questions, and overall ensure your team is working systematically toward its deadlines – but they need to be both efficient and have meaning for your team members.

9. Try Something New

Speaking of growth and improvement, this is the perfect time to step out of your comfort zone and try something new. But not just something new, something you're a bit afraid to do.

Find that one thing you've been avoiding and tackle it—don't give up until you walk away victorious. It can, but doesn't have to be work-related—the confidence you gain will translate either way. Whatever it is, go do it, then find the next challenge.

10. Celebrate and Reward Improvements

New Year's resolutions are all about celebrating and facilitating growth, whether that's personal, professional, or otherwise. It's important to take time to reward and recognize even small, but positive steps forward. After all, those small steps are what add up to impact.

Naturally, your resolution may focus on areas that lack progress, but don’t forget to savor the progress made, and find some small way to celebrate.

Whether or not you feel strongly about New Year’s Resolutions, a brand new year is an excellent time to evaluate your current leadership style and identify opportunities to enhance your skills.

The Importance of Making Time for Self-Reflection

For many people, new year’s resolutions involve some form of self-improvement. We want to lose weight, quit smoking, or start an exercise program. These are all worthwhile goals, but to make the most of the changes you want to create, you should start with some self-reflection.

By definition, self-reflection involves deliberate thinking about your own behavior and beliefs. When you engage in this deliberate kind of thinking, you will develop awareness of your mental and emotional states and awareness of your actions. Developing this awareness is the basis for personal growth.

We learn by experiences and mistakes. But, unless we question ourselves about what our experiences mean and think actively about them, research has shown that we won’t make any changes. Self-reflection enables you to move from just experiencing, into understanding.

Self-reflection:

·        Encourages a level of self-awareness and consciousness about practice

·        Enables you to identify areas for improvement and also areas where you are strong

·        Allows you to recognize what works and what doesn’t with students

·        Enables you to think deeply about students reactions to your teaching

The Process of Self-Reflection

This is a simple guide to the process of self-reflection:

  • STOP: Take a step back from life or a particular situation.
  • LOOK: Identify and get perspective on what you notice and see.
  • LISTEN: Listen to your inner guide, the innate wisdom that bubbles up when you give it time and space to emerge.
  • ACT: Identify the steps you need to take moving forward to adjust, change or improve.

 

Five Habits that Enhance Self-Reflection and Personal Growth

  • Be honest with yourself. You don’t do yourself any favors if you aren’t 100% honest with yourself about how things are going and how you are behaving.
  • Notice behavior patterns. We are all creatures of habit. Some of these habits are helpful and others are not. It’s good to be aware of your habits so you can actively weaken the ones you don’t want and strengthen the ones you do want.
  • Be able to articulate your core values. If you don’t know what’s important to you, how can you ever grow and manifest your best self? Take time to consider what’s most important to you so that you can better evaluate whether or not you're living those values.
  • Be forgiving. Change is hard and old habits are hard to break. Be gentle with yourself when you don’t get it right. It’s okay. We’re all human. We all make mistakes.
  • Keep track of your self-reflection. Start a journal where you record your observations and monitor your personal growth. This will help you when looking back at your year to remind yourself of where you’ve been and where you want to go.

Top Five Questions for Self-Reflection

  1. What are my values?
  2. In what ways do my words and actions reflect or fail to reflect my values?
  3. What are areas in which I’m doing well and what are areas in which I could improve?
  4. How am I caring for myself so that I am mentally and physically at my best?
  5. What have I learned about myself today (this week, this month, this year)?

If you can engage in self-reflection, you will develop insights about yourself and put yourself in a great position for personal growth.

Reflecting on what’s going on in your life can simply serve as a reminder of what you do on a daily basis. Most of our days end up blending into one another, so regular reflection can be an opportunity to show you that the days are different. On the other hand, it can encourage you to think about how you can add more joy and fun into your daily life.

Powering through periods of intense stress to get everything done may seem like the path of least resistance. However, if you can spare the time, the respite from stress can increase long-term productivity, help you maintain your priorities, and ultimately strengthen your team.

Lastly, self-reflection can positively influence other soft leadership skills such as feedback, positivity, creativity, motivation, and communication. With consistent practice, self-reflection will become an essential component of your daily routine. Looking inward at how you lead and actively sharpening your soft skills will elevate your team’s performance, leading to more significant areas of self-improvement.

Top 10 Lean Tips From 2021

As 2021 comes to an end and we look toward 2022 I wanted to revisit some tips. The Lean Tips published daily are meant to be advice, things I learned from experience, and some knowledgeable tidbits about Lean to help you along your journey. Here are the top 10 Lean tips from this past year:

Lean Tip #2707 – Leadership Credibility is Critical for Employee Buy In

Most sustainable business transformations start at the top and trickle down. It’s impossible to promote a culture of continuous change if managers doubt the benefits of organizational changes. Meet with your leaders early on to explain key points of the proposed changes. Gaining support from leaders at different levels in the organization will make your plan stronger and ensure managers have time to prepare for questions that may arise throughout the process.

The credibility of your leader is crucial in getting people to buy in on the change. Their words must be backed up with actions, and those actions and support should be visible to your entire operation. This ensures a strong and visible network of leaders to generate momentum for the process improvement initiatives.

Lean Tip #2733 – Don't Set and Forget Goals

Goals aren’t crockpots. You can’t just set ‘em and forget ‘em. Goals, like our favorite recipes, take time to develop. Because of this, individual and team goals shouldn’t only be discussed once a year.

Managers and employees should make a point to discuss, examine, and adjust goals year-round. I recommend discussing goals and their progress at least quarterly—though monthly is better.

Creating, communicating, and aligning goals across the organization is the best way to build a successful performance management process. When employees, managers, and teams feel connected to the company’s vision for success, they will be successful too.

Lean Tips #2750 - Commit to Continuous Learning

Make a commitment to improve your own skills and competencies. If you’re not continuously learning, why should your employees? Lead by example and your team will follow.

Show that you are interested in their success (why wouldn’t you be?). Ask questions about where they see their career going, or how they see their role evolving in the company. Even if they don’t have a plan laid out yet, these questions will make them think about their career and what they want to accomplish within the organization. 

Show your employees that you don’t just want them to do better so you look better, but that you’re actively interested in their career, accomplishments, and professional success.

Lean Tip #2760 – Be Flexible Enough to Change Your Mind and Drop Priorities

As you prioritize, it’s important to remember to be flexible. No one knows what the future holds. And ultimately, prioritizing and planning is really just guessing.

Sometimes you might prioritize a task only to have expectations or deliverables change on you. At this point it’s hard not to be disappointed. But you can’t let that skew your judgment.

Humans are especially susceptible to the “sunk cost fallacy”—a psychological effect where we feel compelled to continue doing something just because we’ve already put time and effort into it.

But the reality is that no matter what you spend your time doing, you can never get that time back. And any time spent continuing to work towards the wrong priority is just wasted time.

Sometimes our effort is better used switching boats than trying to fix a leak.

Lean Tip #2774 - Welcome New Ideas and Approaches

Most managers are cautious when taking risks and trying new methods and approaches. After all, if anything doesn’t pan out then they’re on the hook. However, welcoming and trying new ideas and approaches is a huge part of being a good manager.

You have to take controlled risks so the company can grow. The most successful companies have managers who are flexible, open to change, can adapt to change and are interested to hear new ideas.

Don’t forget that some of the best ideas out there may very well lie with your employees! After all, they’re in the thick of it each and every day so they usually have great ideas when it comes to improvements or innovations – and it’s important that you listen. By listening to your employees’ ideas, you help employee retention from going south.

Lean Tip #2805 – It’s About Learning, Not Lecturing

Employees are tired of being told what to do.   They are eager to learn and remain relevant.   But they find it difficult to be inspired by leaders who only inflict fear.    In today’s fast-paced world, people don’t have time for lectures; they want continuous coaching and leaders that are paying attention.  Eager to grow, they want objective feedback.

Simplify the process.  Don’t exhaust your employees through complexity and buzz-words.    People seek direction that is too the point.  Remember, most people have mastered the art of execution.  Let your employee do their jobs well by providing the right tools and support to make them better at carrying out their roles & responsibilities.  Be a great teacher, but quickly shift into facilitator mode.   People are inspired when given the opportunity to learn how to do new things. Stop lecturing and start teaching.

Lean Tip #2844 – Employees Should Take the First Step…

Once the key areas of focus have been outlined for your staff, ask your employees to identify the ways in which they will each support the mission.  When employees set their own measures, it involves them in the process and lets them set the bar for their performance.  Further, by taking the first step in setting their own performance goals, employees can make a direct link between their efforts and how they contribute to the organization’s success.

Of course, you will likely want to assign additional measures to the employee, but if you simply assign all measures to the employee, you are eliminating them from the process.  Personalized goals can have a powerful effect on things like accountability and morale – they created them, they own them!

Lean Tip #2892 – Use Employee Feedback as a Springboard for Change

Employees will feel more excited about change if they have a say in it and it stems from what they want and what they have requested. To prevent employees from seeing an initiative as “change for the sake of change”, take the time to highlight where the change originated. If it is the result of employee feedback, employees will feel involved —and more inclined to share their input in future.

Effective organizational change can result from employee feedback — your employees are a goldmine of information. Don’t just ask for feedback once a year. Make sure the exchange of information is frequent and let your employees know their opinions are always welcome. Your reassurance will create a positive cycle of feedback, review, change, implementation and further feedback. Remember, feedback throughout the change is important — you need to know how your employees are adjusting and how you can help them embrace change.

Lean Tip #2906 – Be Simple but Creative in your Solution

Building a simple solution does not mean trivializing the problem which you are looking to solve. The majority of the time, complex solutions are devised for a problem if the above points i.e. understanding the right problem, understanding the fundamentals of the problem, articulating the problem and focusing on the root cause, are not considered.

Give your brain a break, try to baseline your thoughts and stop when you have understood the problem and fundamentals behind it. It is always best to de-clutter your brain and then subsequently attack and approach the problem efficiently. Take a break, then recap and work on a simple solution to the right problem you are looking to solve.

Be creative in your problem solving. This has got nothing to do with how much creative ability you have, it’s basically about thinking of solutions from a different perspective rather than a perspective with which the problem you are looking to solve was built or on how the problem came into existence. This is quite an important message and is highlighted in one of my favorite quotes from Einstein.

Lean Tip #2913 – It is Important to Generate Lots of Ideas

The more ideas generated— the better. When it comes to VA/VE, I would much rather have the burden of ranking a ton of ideas as opposed to having too few. Think about it. The process of sharing ideas, good or otherwise, inspires even more ideas. Sowing lots of idea seeds gives you greater potential to harvest great solutions. Increase your odds of success with as many ideas as possible!

Encouraging an abundance of ideas requires coaching in divergent thinking and establishing an open, comfortable environment. Paradigms must be deconstructed, and pet designs neutralized. A climate that encourages productive-free expression and probing questions and eliminates judgement or disapproval should be cultivated. For this part of VA/VE, assemble a group representing nearly every functional area in the business and prepare them with the objective and rules of engagement well before any meeting takes place. If possible, consider priming them with materials to educate them in idea generation and be sure to provide for their comfortable and undistracted participation in the idea-generation meeting.
